A typical scenario: an HR team decides the organization "needs leadership training." They shortlist a few popular frameworks, pick whichever sounds most credible, and roll it out to a cohort of managers. The Diagnosis Comes First

Every leadership intervention should start with a simple but rigorous question: what specifically is broken, for whom, and why? Not "we need better communication" — but "our product and engineering leads talk past each other in planning meetings, and it's costing us two sprints a quarter."

This sounds obvious. In practice, it's the step almost everyone skips. Diagnosis takes time, requires uncomfortable conversations, and doesn't produce a tidy deliverable the way a training calendar does. So organizations default to the prescription without ever confirming the diagnosis.

If you're considering a leadership development investment, before you select a programme, spend two weeks doing nothing but listening. Talk to the leaders themselves, their peers, and their direct reports. Ask what specifically gets in the way of better leadership in your context — not in general, but in your organization, this year, with these people.

That diagnosis will tell you more about what programme you actually need than any vendor brochure will.
